A running toilet wastes more water than almost anything else in the house — and it's usually a $12 part. Here's how to find which one in about five minutes.
A toilet that runs constantly is easy to live with and expensive to ignore. It isn't dramatic — no puddle, no emergency — just a faint hiss you stop hearing after a week. Meanwhile a moderate flapper leak can quietly move a couple hundred gallons a day, which shows up on the bill long before anyone connects it to the sound.
The good news: nearly every running toilet comes down to one of five parts, all of which live inside the tank, all of which are inexpensive, and none of which require shutting off the water to diagnose.
First, the dye test
This single test splits the problem in half. Take the tank lid off, drop in a few drops of food coloring — or a dye tablet if you have one — and don't flush. Walk away for fifteen minutes, then look in the bowl.
- Color in the bowl means water is escaping from the tank into the bowl. That's the flapper or the flush valve seat.
- No color in the bowl, but the toilet is still running, means water is coming in and going out through the overflow tube. That's the fill valve or the float setting.
That one observation tells you which half of the tank to look at, and it takes fifteen minutes of doing nothing.
1. The flapper (most common by a wide margin)
The rubber flapper at the bottom of the tank is the only thing holding a tank full of water back, and it's a consumable part. Chlorine, hard water and time make it stiff, warped or slimy, and once it stops sealing flat against the seat, water trickles past continuously.
Pull it out and run a finger around the sealing edge. If it feels gritty, hard, or leaves black residue on your finger, it's done. Replacements are a few dollars at any hardware store — take the old one with you, because they aren't universal despite what the packaging says.
2. The chain
Too short and it holds the flapper slightly open. Too long and it tangles under the flapper as it drops. You want about half an inch of slack with the flapper closed — enough to sit flat, not enough to loop under itself. This is a thirty-second fix and it's the cause often enough to check before buying anything.
3. The float set too high
If the water level in the tank rises above the top of the overflow tube, water pours down the tube continuously and the fill valve never shuts off. The waterline should sit about an inch below the top of that tube — most tanks have a molded line marking it.
Adjusting it depends on the style: a modern cup float has a clip or a screw on the shaft, an older ball float has a screw at the arm or you gently bend the arm down. Lower it, flush, and watch where it settles.
If the level keeps creeping up on its own
You've adjusted the float, it's right for a day, and then the level climbs again — that's a fill valve failing to shut off completely, not a float adjustment. Replace the valve; you'll be adjusting the float forever otherwise.
4. The fill valve
The tall assembly on the left side of the tank. When its internal seal wears, it either won't shut off cleanly or it hisses and cycles on its own every few minutes — the phantom flush. Fill valves are a universal-fit part, cost about twenty dollars, and swap out in fifteen minutes with the water shut off at the wall.
5. The flush valve seat
If you've replaced the flapper and it still leaks, run a finger around the plastic seat the flapper lands on. Mineral buildup or a nick in that surface means no flapper will seal against it. Sometimes a gentle scrub with a scouring pad is enough; if the seat is pitted, the flush valve itself needs replacing, which means pulling the tank off the bowl. That one is worth handing off.
Why our water makes this worse
Northern Colorado's hard water leaves mineral deposits on every rubber and plastic surface inside the tank. That's why flappers here harden faster than the packaging life suggests, and why flush valve seats scale up. If you're replacing toilet parts noticeably more often than seems reasonable, the hardness is a real contributor — and it's doing the same thing to your water heater where you can't see it.
When it's worth calling
- You've replaced the flapper and fill valve and it still runs.
- The shutoff valve at the wall won't turn, or weeps once you do turn it. Old multi-turn stops seize, and forcing them is how a running toilet becomes a flooded bathroom.
- Water is appearing at the base of the toilet rather than inside the tank — that's a wax ring or a cracked bowl, not a running toilet.
- The toilet is old enough that parts are hard to source. At some point a new fixture costs less than the third round of repairs, and modern units use a fraction of the water per flush.
